It seems like this game needs to have at least 4 players to be really fun and effective?

4 players are needed only to experience full game mechanics, less than that then you will only lose the traitor aspect. I have played it with 2 and 3 players and it was still fun, but 4 or more is better.

I'm not a fan of traitor mechanics. Has anyone tried this playing this game without it? Is it still fun?

I have not played without the traitor but I think it would make the game a little less fun.

How does the 2-player variant work? I assume you lose the cooperative element if one player has to be the book?

That is correct, one will be the book and the other will be the wizard trying to escape. The main thing will be that the wizard will have two player chips to place inform of doors each round. He can put both chips on one door or split but you will still get the penalty tokens one or both are incorrect. Hope that helps.
